How to Create Metrics That Actually Matter

Creating metrics starts with a simple question: what outcome are you trying to achieve? A metric only has value if it connects directly to a goal you can act on. Without that connection, you end up tracking numbers that look impressive but never change how you operate. The process of building good metrics follows a clear sequence: define your objective, identify what to measure, choose the right indicators, and document everything so your team measures consistently over time.

Start With a Clear Objective

Every useful metric traces back to an objective. Before you decide what to count, write down what you’re trying to accomplish. “Increase customer retention” is an objective. “Reduce production defects” is an objective. These are qualitative, continuous-improvement goals that describe the outcome you want. Once you have the objective, define the specific result that would tell you the objective is being met. For “increase customer retention,” the intended result might be “a higher percentage of customers renew their subscription each quarter.”

This step matters because it prevents the most common problem in metric creation: measuring things that are easy to count rather than things that matter. If you skip the objective and jump straight to picking numbers, you’ll end up with a dashboard full of data that doesn’t help anyone make a decision.

Identify What You Could Measure

With your objective and intended result defined, brainstorm the different ways you could measure progress. Start with direct measures of the result itself. If your intended result is “more customers renew,” the most direct metric is your renewal rate. Direct measures are always your first choice because they leave the least room for misinterpretation.

Sometimes you can’t measure the intended result directly, either because the data doesn’t exist yet or the result takes too long to observe. In those cases, look for indirect measures: things you can track that have a strong connection to the outcome. For the renewal example, indirect measures might include customer support satisfaction scores, product usage frequency, or the number of features a customer adopts in their first 30 days. Each of these correlates with whether someone will renew, even though none of them is the renewal itself.

Tools like cause-and-effect analysis or process flow mapping can help you identify these indirect measures. Walk through the steps a customer, product, or process goes through, and look for points where you can collect data that signals whether you’re heading toward or away from your goal.

Choose Leading and Lagging Indicators

A strong set of metrics includes both leading and lagging indicators. Lagging indicators tell you what already happened. Revenue, churn rate, and quarterly profit are lagging indicators: by the time they move, the underlying cause is in the past. They confirm whether your strategy worked, but they can’t warn you early enough to change course.

Leading indicators point toward future results. They measure activities or conditions that predict what your lagging indicators will show weeks or months from now. If your lagging indicator is quarterly revenue, a leading indicator might be the number of qualified sales conversations your team held this month or the conversion rate on product demos. These give you time to adjust before the final number lands.

The best metric systems pair both types. Use lagging indicators to measure outcomes and leading indicators to measure the activities that drive those outcomes. When a leading indicator drops, you can investigate and respond before the lagging indicator reflects the damage.

Filter Out Vanity Metrics

Not everything worth counting is worth tracking as a key metric. Vanity metrics are numbers that look impressive on a slide deck but don’t help you improve your business. Social media follower counts, total app downloads, and raw page views are classic examples. You might report 20,000 followers, but if you don’t know how many of them actually buy from you, that number tells you almost nothing about performance.

To test whether a metric is actionable or just vanity, ask yourself one question: can I use this metric to make a specific decision or improve a specific process? Actionable metrics measure repeatable activities tied directly to your goals. They tell you what’s working, what’s not, and where to focus your effort. Page views alone are vanity, but conversion rate on that page (the percentage of visitors who take the action you want) is actionable because it tells you whether the page is doing its job and gives you a clear target for improvement.

Apply the SMART Test

Once you’ve narrowed your list of potential metrics, run each one through the SMART criteria to make sure it’s well-defined enough to be useful.

  • Specific: The metric should answer a clear question. “What percentage of trial users convert to paid accounts within 14 days?” is specific. “Are users engaged?” is not.
  • Measurable: You need to be able to quantify it and collect data consistently over time. If you can’t put a number on it, you can’t track progress.
  • Attainable: Any target you set for this metric should be realistic. Setting a goal of 100% customer retention sounds inspiring, but if your industry averages 85%, the target will demoralize rather than motivate.
  • Relevant: The metric must connect to your broader business goals. A product team tracking social media impressions is probably measuring something outside their control and unrelated to their core objective.
  • Time-bound: Define a start date and an end date for measurement. “Increase conversion rate by 10%” is vague. “Increase conversion rate from 3% to 3.3% by the end of Q3” gives everyone a deadline and a target.

Score and Select Your Final Metrics

Most teams generate more candidate metrics than they should actually track. A disciplined selection process keeps your dashboard focused. Score each potential metric based on two dimensions: how meaningful it is and how available the data is.

A meaningful metric answers key questions about performance toward your strategic objectives, provides information that helps you make better decisions, measures what it claims to measure (validity), and encourages the behaviors you actually want from your team. That last point is easy to overlook. If you measure customer support by “tickets closed per hour,” you might incentivize agents to rush through conversations rather than resolve problems thoroughly.

Data availability matters too. A perfect metric that requires six months of engineering work to collect isn’t useful today. Weigh the insight value against the burden of collecting the data, and prioritize metrics where reliable data already exists or can be gathered without major overhead. For most teams, three to five key metrics per objective is a practical range. Fewer than that and you might miss important signals. More and you dilute focus.

Document Every Metric Precisely

This is the step most teams skip, and it’s the one that causes the most confusion later. For every metric you select, create a written definition that includes the exact formula or calculation, the data source, who is responsible for collecting and reporting it, how frequently it will be updated, and what time period each measurement covers.

Without this documentation, different people will calculate the same metric differently. One team member might define “active users” as anyone who logged in this month; another might define it as anyone who completed a core action. Both are reasonable definitions, but if they’re not aligned, your metric becomes unreliable. Writing down the details ensures the metric is calculated the same way every reporting period, which is what makes trend analysis and performance comparisons meaningful.

Set Up Tracking and Review

Once your metrics are defined and documented, you need a system for tracking them. For small teams, a well-organized spreadsheet can work in the early stages. As your needs grow, dedicated dashboard tools let you centralize data from multiple sources, automate reporting, and visualize trends in real time. The specific tool matters less than the discipline of keeping data current and accessible to the people who need it.

Build a regular review cadence. Monthly reviews work for most operational metrics, while strategic metrics tied to longer-term goals might be reviewed quarterly. During each review, look at both the current value and the trend. A metric that’s below target but improving rapidly tells a different story than one that’s on target but declining. Use reviews not just to report numbers but to decide what to do next: adjust tactics, reallocate resources, or investigate why a leading indicator shifted.

Revisit your metrics themselves at least once a year. Business priorities change, and metrics that made sense twelve months ago may no longer align with your current objectives. Retire metrics that have served their purpose, refine definitions that have proven ambiguous, and add new ones as new goals emerge.
